Approving a supplier only because the quotation is attractive can create quality or documentation surprises on the first shipment. Supplier onboarding should connect technical capability, commercial terms, documents and first-order performance.
Start with prequalification
Product range, production/packing capability, required grain sizes, packaging options and export experience are practical first-stage filters.
Standardize the document pack
Company information, product specification, sample COA, quality documentation, label/packaging examples and required commercial documents should be requested through one checklist.
A sample and a trial shipment are different stages
A laboratory or desk sample does not prove full-scale packing and logistics performance. The first commercial order can be treated as a separate qualification step.
Use risk-based audit decisions
A physical factory audit may not be required for every supplier. Product risk, annual volume, private-label needs and performance history can guide the decision.
Define the approved-vendor scope
Approval can be tied to a product, facility, packaging format or destination. The procedure should state which changes trigger reassessment.
